The quality teams of a leading specialty dairy group relied on a legacy, custom-built panel solution—costly to maintain, rigid to evolve, and limiting autonomy. As expectations around UX, agility, and real-time insights grew, the opportunity was to redesign the panel ecosystem into a scalable, self-managed, and future-ready platform.

Action

The turning point came with the decision to move away from a locked, provider-dependent model toward a flexible, platform-driven architecture. Teresa Monroe designed a dual-layer ecosystem combining a client-managed CMS front-end with Qualtrics as the operational backbone.

At the front, a fully administrable panel portal enabled seamless participant onboarding, engagement tracking, and rewards visibility—restoring ownership to the teams.
Behind the scenes, Qualtrics structured the entire research engine: questionnaire design, automated workflows, and real-time reporting.

A critical layer of governance was introduced through automated validation systems for proof of purchase—integrating OCR processing with manual controls via a ticketing workflow. This ensured both scalability and compliance, while maintaining data integrity.

Over time, this architecture shifted the operating model: from execution-heavy processes to a governed, automated system. It positioned the panel as a strategic asset, capable of scaling across geographies while maintaining consistency and control.
